Google AI Mode Is Already Monetizing—And Advertisers Shouldn't Panic

The Development

Google's AI Mode is moving beyond product feature into monetization territory, with ads already appearing in select sessions according to Search Engine Land. Text and Shopping ads from Performance Max, standard shopping, and keyword campaigns are eligible to appear in AI Overviews, with AI Mode following a similar trajectory. Google, now valued at approximately $3.6 trillion, enters this phase with structural advantages: decades of auction optimization, established advertiser adoption, and Apple's selection of Google to power its own AI. By contrast, OpenAI is still piloting an early auction model with a limited advertiser pool, has brought in Criteo and The Trade Desk as programmatic partners, and recently pulled back from checkout-in-chat integrations after limited adoption. Google has also agreed to give publishers an AI Overview opt-out, signaling awareness of ecosystem tensions as monetization scales.

Our Take

Google's measured rollout strategy is deliberate, not cautious. By keeping ad density low in AI Mode sessions, Google is neutralizing the one advantage competitors like Perplexity and Anthropic are advertising: an ad-free experience. The real strategic play here isn't volume—it's data accumulation. Every AI Mode session with an ad generates behavioral signal that Google's bidding models will compound over time. Advertisers watching ROAS on early AI Mode placements and pulling back are making the same mistake brands made dismissing mobile in 2010. The funnel is shifting upward as conversational sessions replace transactional queries, which means mid-funnel brand association is becoming a performance lever. Reporting breakouts for AI Mode specifically don't yet exist in Google Ads at meaningful scale, but when they arrive, the advertisers already in market will own the baseline data advantage.

The Exploit

Action Item

If you run Performance Max or standard Shopping campaigns, audit your AI Overviews eligibility settings now and opt in to AI Mode placements before Q2 2026 budget cycles lock—early movers will own the baseline performance data competitors will pay to catch up to.
