AI Shopping Agents Are Gatekeeping Brand Visibility by Retailer Preference
The Development
Jellyfish's Share of Model tool and Tinuiti independently tracked product recommendations from AI shopping assistants across categories and geographies in Q3 2026. Alexa for Shopping served toy recommendations from 177 brands — nearly all sourced exclusively from Amazon's own store. ChatGPT spread the same toy query across 24 retailers; Google's AI Mode across 37. Microsoft Copilot proved the most retailer-friendly of all six assistants Tinuiti tracked, with top-100 e-commerce sites accounting for 34% of its citations in July — more than triple Google AI Mode's share and more than eight times ChatGPT's. Copilot's openness is partly structural: Reddit's crawler block removes a major content competitor and inflates retailer share. Across all six assistants tracked by Tinuiti, retailers' aggregate citation share fell to 14% in July from 17% in Q2.
Our Take
This data reframes a question brands thought they'd already answered. Retail distribution has always shaped availability; AI shopping agents now shape discoverability upstream of the consumer's own channel choice. A brand stocked at Target but invisible to Alexa for Shopping effectively doesn't exist for the subset of consumers who let Alexa decide. The agent becomes the shelf, and the rules governing that shelf are set by the platform, not by negotiated retail terms or paid placement. The dangerous assumption is that broad retail distribution provides adequate coverage — it doesn't if the assistant filtering that distribution has a closed preference set.
What Changed
AI assistants now function as autonomous retail channel selectors, matching product queries to retailer inventory based on undisclosed weighting rules — not keyword bids or organic rankings. Brand visibility is determined by which stores each assistant is willing to surface, before any purchase intent signal reaches the brand.
Marketing Impact
Retail media and ecommerce marketing teams face a new layer of distribution logic that sits above their existing channel strategy. Optimising for conversion within a retailer's owned experience is irrelevant if AI assistants never route shoppers there in the first place.
Competitive Implication
Brands with strong Amazon distribution gain automatic Alexa for Shopping visibility, compounding Amazon's retail advantage inside AI-mediated discovery. Brands invested in non-Amazon retail — and the agencies managing those accounts — are structurally exposed unless they build explicit presence strategies per assistant.
Strategic Outlook
Assistant shopping behaviour will diverge further as platforms pursue vertical integration. Expect Amazon to deepen Alexa's product scope while Google and Microsoft expand retailer citation breadth to compete. Brands that map their assistant-by-assistant visibility gaps in Q4 2026 will enter Q1 2027 holiday planning with a measurable edge.
The Exploit
Action Item
Ecommerce directors running multi-retailer strategies should run a Share of Model audit against the three major assistants now, before Q4 2026 holiday campaigns lock, and use the retailer gap data to reprioritise feed optimisation and retail media investment by platform.
