Amazon Ads Nears $20 Billion Quarter, Doubles Down on Agentic AI

1

The Development

Amazon posted Q3 revenue of $201.9 billion, up 12% year-on-year, with Amazon Ads generating almost $20 billion, also up 12%. Company-wide operating margin reached a record 13.9%. Advertising revenue slipped from $19.81 billion in Q2 to $19.64 billion in Q3, roughly 0.9%, though Prime Day landing in Q2 this year distorts the sequential comparison. Amazon gave no Q4 ad-specific forecast, guiding total revenue to $240 billion to $247 billion. Management also said external AI agents are not hurting the ad business, and Amazon is positioning agentic AI, including the Amazon Ads Agent, as a core driver of further advertising growth.

Our Take

The reassurance on external agents is a statement about today, not structure. Ad revenue is flat to the quarter before and growing at the same 12% as the whole company, which means ads are not outrunning retail. Amazon's answer is to make its own agent the default buyer, which keeps spend and decision rights on its platform. That is the real story. Agentic AI is Amazon's moat extension: whoever controls the agent controls the bid, the creative and the data. Treat the 12% as proof the walled garden still works, and treat the agent push as the mechanism that keeps it working.

3

What Changed

Amazon is moving from advertiser-operated campaign tools to agent-mediated buying, where AI systems make allocation decisions across formerly siloed products. The capability is autonomous media planning and optimization inside Amazon's own closed-loop commerce data, now defended against third-party agents browsing and shopping on consumers' behalf.

4

Marketing Impact

Retail media and performance teams face agent-driven consolidation of planning, buying and optimization on Amazon. Budget control shifts from manual campaign configuration toward goal-setting and guardrails. Measurement owners lose granularity as agents make allocation choices that are harder to audit outside Amazon's reporting.

5

Competitive Implication

Amazon gains structural advantage because its agent sits on proprietary purchase data that no external agent can match. Agencies selling manual Amazon campaign management are most exposed, since the agent compresses their core labor. Independent retail media networks without comparable first-party commerce signals become the less rational place to send incremental agent-allocated budget.

6

Strategic Outlook

Expect Amazon to push the Amazon Ads Agent deeper into default workflows through Q4 2026 and 2027, with pricing and access terms for external agents becoming the next flashpoint. If ad growth holds at 12% while agent adoption rises, rivals will copy the closed-agent model.

7

The Exploit

Action Item

Retail media leads running Amazon spend should pilot the Amazon Ads Agent on one mid-sized category budget before Q1 2027 planning, holding a manually managed control group, to quantify incrementality before agent-driven allocation becomes the default.
